Although the application of Lean tools appears to be merely common sense, the concepts can be counter intuitive and are, oftentimes, very difficult to implement until an adequate knowledge base is formed and sufficient experience is acquired. It is highly advisable for a hospital just starting out on its Lean journey to employ the services of a consultant. The organization should assign key people from within to work closely with the consultant and a plan should be put in place to transfer the consultant’s knowledge and experience to these individuals. Once these people have sufficient experience, the services of the consultant can be significantly reduced and eventually eliminated completely.
Three levels of Lean transformation
Level 1:
Launch, train, and conduct guided events.
A guided event is three to five days in duration, and at least one should be held each month. Level 1 should last at least 12 months.
Consulting, Facilitation, Training Services in Level 1 includes:
Lead Departmental Kaizen Events
5S Events
Value Stream Mapping Events
Re-Organizational Events
Train Staff
Level 2:
The individuals who have been working with the consultant begin to facilitate fundamental lean events throughout the organization.
During phase 2, the services of the consultant should only be required on a quarterly basis. Level 2 can last anywhere from 12 to 36 months.
Consulting, Facilitation, Training Services in Level 2 includes:
Train Staff and assist with Kaizen Events as needed
Assist in training key staff in the essential tools needed to sustain results.
Provide tools to measure progress/key performance indicators.
Train internal lean champions for identifying and leading events.
Level 3:
The hospital has developed a Lean culture and maintenance events are facilitated by in house experts. This final Level has no end, and the services of a consultant will be minimal.
Consulting, Facilitation, Training Services in Level 3 includes:
Strategy Deployment and training of Lean Director
Identify key internal Lean Director to drive organization to next level.
Develop road map to reach key business/organizational goals.
Facilitate Strategy Deployment Sessions.
Overall objective of the Strategy Deployment Sessions (SDS) is to create both vertical and horizontal alignment of the strategic plan throughout the organization. The SDS consists of a series of meetings specifically designed to provide efficient and effective outcomes. More specifically, the SDS provides each individual with a specific set of goals and metrics for which they will be held accountable.
